A Business Operating System (BOS) is a framework that defines how your company operates. In traditional consulting, that means documenting processes, roles, procedures, and responsibilities. It’s your Company Operating Plan — the brain of your business.
But here’s the truth no one tells you: A plan without execution is just paperwork.
That’s why a real BOS has two parts:
The Company Operating Plan (your written SOPs, workflows, and playbooks)
The Digital System (your software tools and automations that make those SOPs actually happen)

🛠 Tools & Files Needed
Before we begin, gather the following items to get your BOS started:
📁 A 3-ring binder + divider tabs
💻 Digital workspace/storage like Google Drive, Dropbox, Notion, etc.
💻 Your business email or Google Workspace account

✅ List of Operating Plan Sections → [See Resources Section for Template]
🧠 A whiteboard, notepad, of smart phone app for brainstorming
🧾 A list of all your current business software (you’ll audit this in Step 4)
⚙️ Step-By-Step Instructions
Step 1: Create Your Company Operating Plan Binder
Intent: Give your business a central “brain” — a place where all key SOPs, playbooks, and frameworks are printed out for reference.
Get your 3-ring binder add labeled divider tabs. Label the sections/tabs according to the topics most relevant for your company. The resource section below provides a download with a full list of topics. Most companies will need at least 7 to 10 primary sections (See step 2).
Step 2: Customize Your Section List
No two businesses are the same — but most need the obvious categories (Marketing, Sales, Finance & Accounting etc.). The topic list in downloads provides a comprehensive list that covers most business models.
Download the Recommended COP Sections List
Identify the sections titles for your business and add any unique categories that are specific to your industry or services.
📝 Pro Tip: Keep your sections broad enough to cover multiple SOPs (e.g., "Sales" can include Lead Generation, Proposals, Closing, Onboarding, etc).
Step 3: Customize the Folder List and Organize Your Digital Files
Give your business a clean digital home — where every file has a place and chaos goes to die! Over many years I have developed digital file organization structures for many businesses. A list of the most common top-level folders are provided in the Resource/Download section. Go get the PDF to use as a reference to complete this step.
Once you’ve downloaded the recommended folder structure and selected the binder sections that apply to your business, it’s time to make it yours and organize what you already have.
🔧 Customize the Digital Folder Template
Open your file management app (Google Drive, Dropbox, etc.) and create a Folder which is named [Your business Name]. Inside this folder you will create all other subfolders for your business.
Create a subfolder names [Company Operating Plan]. Inside this folder, create subfolders with the names of all your Binder tabs.
Now go back to the top business name folder and create all other subfolders based on the suggested template in the downloads section.
📝 Optional: Add an “Archive” folder inside each subfolder for old or obsolete documents/files.
🗂️ Migrate Your Existing Files
Start with one section at a time (e.g., Marketing)
Go through your desktop, downloads, cloud storage, email attachments, etc. Drag and drop files into their new home
Rename files if needed to match a consistent format (e.g., “ClientName_Proposal_March2025”)
📁 Pro Tip: If you're overwhelmed, just clean up one category per day. Small steps lead to huge clarity.
Step 4: Audit Your Current Software & Tools
Understand what tools are powering (or breaking) your business today.
Make a list of every app, platform, and software tool your business uses. Things like: Email Marketing (e.g., Mailchimp, Constant Contact), Scheduling (e.g., Calendly, Acuity), CRM (e.g., HubSpot, Zoho), Payments (e.g., Stripe, QuickBooks). You get the idea.
For each one, write down:
What do we use this for?
Is it working well?
Does it integrate with other tools?
Does it overlap with another tool?
Would we choose this same tool again if we were deciding today?
📊 Pro Tip: Create a simple spreadsheet or use something like Notion to list: tool name, use case, cost, integration status, and replacement options.
Step 5: Identify Gaps and Consolidation Opportunities
Many businesses have too many disconnected tools. Let’s fix that.
Highlight tools you: No longer use (cancel them!). Could consolidate (e.g., use one platform instead of five). Could replace with something simpler or all-in-one.
👀 Look for these common tool traps:
Multiple calendars or schedulers
Separate CRM, forms, and email tools
Using Dropbox and Google Drive for storage (you should only use one)
Paying for tools with no clear ROI

Step 6: Visualize the System, Not the Tasks
Shift your thinking from isolated tasks to interconnected systems. Ask yourself:
What are the top 5–10 processes we repeat every week?
What tools or automations could run those processes without me?
For example:
New Lead → CRM → Automated Welcome Email → Appointment Link
New Client → Invoice Sent → Calendar Booked → Project Workspace Created
That’s a system — and it can be automated.
